Discussing an unrealistic deadline

You can see that the agreed date is no longer realistic. Information may be missing, the task may have grown or a step may take longer than expected. The sooner the decision becomes visible, the more room there is to adjust.

What you can do now

Raise the issue as soon as you have a reasoned concern. Explain what is finished, what is still missing and which choice is needed between timing, scope and available support.

Three practical actions

  1. Explain the specific obstacle

Briefly list what is complete, what work remains and which dependency is blocking progress. Give a realistic estimate and identify the main uncertainty. Do not wait for absolute certainty while the deadline gets closer.

  2. Offer workable options

For example, offer a smaller result on the original date or the full result later. Additional help is only an option if someone is available and can take on the task. Make clear who has authority to choose.

  3. Confirm the decision and next update

Record the result, date and responsibilities. Agree when you will report back, especially if your estimate depends on a supplier, colleague or customer. Inform other people affected once the decision is made.

What you can say

Use words that feel natural to you and replace the details with what is happening in your situation.

When you want to flag a risk early
I can see a risk to Friday: approval is still missing. Without that confirmation I cannot complete the final step.
When you can offer two options
I can deliver the core elements on Friday or the complete package on Tuesday. Which option best meets what is needed?
When the date cannot move
If Friday is fixed, we need to adjust the scope. Which part is essential on that date and what can follow afterwards?

What changes with your circumstances?

You caused the delay

Take responsibility for your part and offer a recovery plan promptly. A realistic new agreement is more useful than a long defence.

You are waiting for someone else

Describe the missing delivery and its impact without assigning blame. Ask for a decision if you cannot resolve the dependency yourself.

Quality or safety is under pressure

Explain which checks or conditions cannot be skipped. Time pressure should not become unspoken permission to work outside the applicable procedures.

If the conversation is still not moving forward

If no choice is made, ask who will decide and when that decision is needed to make a difference. Send a short summary of the obstacle and options. Keep reporting progress, but do not present an unconfirmed date as a new promise.

A pitfall to avoid

Do not keep hoping until the last day that things will somehow work out. Do not replace an unrealistic date with a new one based on the same uncertain assumptions.
